When your store is ready to invest in conversion rate optimization (CRO), the choice often comes down to two models: hire a Shopify CRO agency, or use software built for the job. The usual comparison weighs the vendors: reputation, case studies, price. We think it’s more useful to weigh the deliverables: what each model actually hands you, and how much of it ends up live on your store.
The distinction matters because a conversion problem keeps costing money until the fix is live. A finding in a document doesn’t change what customers see, and a change nobody measures can’t tell you whether it worked. Whether you hire an agency or look at software as a CRO agency alternative, the bar is the same: fixes live on your store, with their impact measured.
What an agency engagement usually hands you
In many engagements, the agency starts by studying your store, your analytics and how your customers behave. What typically comes back is an audit, a roadmap and a list of tasks for your developer. The analysis is often sharp, and the problems it names are usually real.
The catch is where the engagement ends. An audit describes opportunities; it doesn’t change your store. The value arrives only when a fix is live and its impact is measured, and getting it live is often left to your team.
That last step is where many findings stall. As we wrote in “Why most conversion rate optimization audits never ship,” recommendations tend to arrive unpriced and pass through too many handoffs, so they often lose the fight for developer time.
Agency vs. software, line by line
Here’s how the two models compare on six points, from what you receive to how you pay. On the software side we describe HI Engine, since it’s the product we can speak for.
- Findings or shipped fixes. An agency usually delivers findings: the audit, the roadmap, the recommendations. HI Engine delivers the fix itself, live on your store once you approve it.
- Prioritization. Agency roadmaps usually rank work by a consultant’s estimate. HI Engine prices every finding in $/month and weighs it against effort and brand risk.
- Who implements. Some agencies build the changes, often with development billed extra; others hand the task list to your developer. HI Engine writes and publishes the code itself.
- Theme safety. With an agency, it’s usually a manual process that depends on the team doing the work. HI Engine runs Shopify Theme Check on every change, holds it on a draft theme for you to preview, logs it and makes rollback one click.
- Reporting. Agencies often report through a monthly slide deck. HI Engine reports from live GA4 and Shopify data, and measures every fix against a control.
- How you pay. Agencies usually bill for their time and expertise, through a retainer or a project fee. HI Engine’s trial is free, and you pay only after the first fixes are live and you’ve seen the results.
When an agency still makes sense
Software doesn’t replace everything a good agency does. An agency can still be the better choice in these cases:
- You need brand strategy. Positioning, messaging and creative direction are judgment calls about who the store is for, and a different job from fixing a leaking product page.
- You need original research. Customer interviews, surveys and usability studies reveal things your store data can’t.
- Your team already has developer capacity. If your developers have room in their sprints, an agency’s roadmap has somewhere to go.
- You want help beyond on-site conversion. HI Engine makes no traffic, SEO or ads proposals.
Whichever you choose, the same bar applies: count the fixes that went live and were measured, not the findings that were delivered. An agency that builds, tests and ships its own roadmap clears it.
What HI Engine hands you
HI Engine started inside a Shopify agency and is built on five years of CRO work for Shopify stores. It finds what’s costing your store conversions, sizes each issue in $/month, then writes and publishes the theme fix. You approve. Jelmer Hendriks of Dore & Rose describes the effect: “With HI Engine, one person now gets the same CRO results that used to take a team of five.”
Every change is written into your theme as native Liquid, JSON and CSS, the same code your developers would write. There’s no page-builder app, no injected scripts and no third-party layer sitting on your storefront. HI Engine reads your theme, orders, sessions and funnels from Shopify and GA4, read-only until you ask for a change. Your data stays yours.
One loop finds, prices, ships and tests every fix. An audit usually stops before the last two. Each fix runs as an experiment: visitors are split 50/50 per browser, and no third-party A/B app is needed. Winners stay, losers roll back, and the results go into your store’s knowledge base.
Pay after it works
Pricing is custom after the trial, from $700/month, based on your store size, credit usage and results. The 14-day trial itself is free: we ship your first 3 fixes in the first month, and you pay only after they’re live and you’ve seen the results. That’s the bar from the start of this post, applied to ourselves.
Our founders put it this way: “You hired a CRO agency to improve your store. You got an audit, a roadmap, and a list of things your developer needs to do. We believe conversion rate optimization should end with a change live on your store and its impact measured. Everything before that is backlog.”
